How to Give a Great Presentation: Design the Message for the Audience, Not the Slides

A great presentation is not a document with a person standing beside it.

Many weak presentations begin with the same mistake. The presenter writes down everything they know, divides the material into slides and then reads or paraphrases those slides aloud. The audience is forced to decide whether to read or listen, while the speaker becomes little more than a narrator for information that could have been sent by email.

A strong presentation begins somewhere else.

It begins with the audience.

Who are they? What do they already know? What do they need to understand? What decision do they have to make? What should they still remember several hours later?

Only after those questions are clear should slides enter the process.

George Mason University’s Writing Center describes PowerPoint slides as material that should accompany and enhance an oral presentation, not function as the presenter’s speaking notes. It also recommends considering the audience, purpose and occasion before deciding what belongs on the slides.

That distinction is fundamental because a presentation is really a coordinated communication system:

speaker + structure + visuals + audience attention

The slides are one part of that system.

They are not the presentation itself.

Start with the outcome, then build the argument

Before opening presentation software, write one sentence:

By the end of this presentation, the audience should understand, decide or be able to do…

That sentence becomes the filter for everything else.

For a project update, the goal might be:

The leadership team should understand why delivery is six weeks behind and approve the revised schedule.

For an investment presentation:

The committee should choose between two options and understand the major risks of each.

For a research presentation:

The audience should remember the three principal findings and understand what the study does and does not establish.

For a safety briefing:

Employees should know exactly what process to follow before using the equipment.

Once the outcome is defined, interesting but nonessential material becomes easier to remove.

This is one of the hardest parts of presentation design because presenters usually know much more than the audience needs during the live session. Research notes, methodology, alternative scenarios, detailed financial tables, technical definitions and secondary evidence may all be important. But importance does not mean every item belongs in the main sequence.

Some material belongs in an appendix.

Some belongs in a handout.

Some belongs in a report.

Some belongs in backup slides for questions.

The presentation itself should carry the argument, not the archive.

Audience analysis then determines the appropriate level of explanation. A room of specialists may already know the terminology and background. Senior executives may care much more about implications, cost, timing and risk. Customers may need context before technical detail. Students may need definitions and examples that experts would find unnecessary.

Ask:

What does this audience already know?

What do they care about?

What misconception are they likely to bring into the room?

What decision authority do they actually have?

Which objection is most reasonable?

How much time and attention do they realistically have?

A good presentation changes according to those answers.

The same research result can be explained very differently to scientists, investors, regulators and the public without changing the underlying evidence.

Once the audience and outcome are clear, build the logic before building the slides.

Write the presentation as a sequence of ideas.

For example:

Problem → why it matters → evidence → options → recommendation → next action

or:

Question → method → finding → interpretation → limitation → implication

or:

Current situation → risk → available choices → trade-offs → decision required

If this sequence does not make sense as plain text, visual polish will not repair it.

Transitions are especially important because the audience has to understand how one idea leads to the next.

A useful transition might be:

“That explains the scale of the problem. The next question is what is causing it.”

or:

“We have compared the cost. Now we need to compare implementation risk.”

These sentences may feel unnecessary to the presenter because the logic is already obvious in their own mind.

The audience does not have access to that mind.

Transitions provide the map.

Slides should reduce cognitive work, not create another task

Once the argument is clear, each slide should have one primary job.

A slide might show a trend.

Compare two options.

Explain a process.

Display one important number.

Show a photograph.

Introduce a new section.

Summarise the decision.

If a slide is simultaneously presenting a graph, six bullet points, a photograph, three statistics and a quotation, the audience has to decide where to look and what to ignore.

That is usually a design failure.

The key question is:

What should the audience notice first?

If the answer is unclear, the slide probably needs simplification.

This principle is consistent with research on cognitive load and multimedia learning. A 2021 review by Castro-Alonso and colleagues identifies several strategies that repeatedly appear in the literature: combine useful visual and verbal information, avoid forcing learners to split attention unnecessarily, remove redundant or nonessential content, signal important information and control transient information such as complex animation.

The implication for presentations is straightforward.

Do not make the audience perform unnecessary mental work.

If a visual relationship matters, show it visually.

A graph is useful when the audience needs to see a pattern.

A process diagram is useful when sequence or structure matters.

A photograph is useful when appearance, scale or physical context matters.

A short table can help when several values genuinely need comparison.

A full paragraph is usually not a visual.

This is why reading text-heavy slides aloud is so inefficient. The audience receives nearly identical verbal information through two competing channels: the text they are trying to read and the speech they are trying to follow.

George Mason’s guidance similarly recommends avoiding blocks of text and using short statements, images, graphs and tables that reinforce the main point.

The goal is not to make every slide minimalist for aesthetic reasons.

The goal is to reduce unnecessary processing.

Some technical presentations genuinely need dense material. A financial committee may need to inspect a table. A scientific audience may need to see a complicated figure. A legal presentation may require exact wording from a clause or judgment.

In those situations, help the audience know where to look.

Say:

“Look at the change after 2024.”

“The important comparison is the blue line versus the grey line.”

“The relevant language is the final sentence.”

Visual signaling can support this process. Research on signaling finds that cues which highlight the organisation or important elements of information can improve learning, especially when material is complex.

But signaling works only when it remains selective.

If everything is bold, highlighted, circled or brightly coloured, nothing is truly emphasised.

The same principle applies to charts.

Never display a chart and assume the audience will interpret it correctly.

Explain:

what the axes show;

which comparison matters;

what pattern they should notice;

what conclusion is supported;

and what the chart does not prove.

A strong chart slide does not merely show that the presenter possesses data.

It transfers the intended interpretation.

For example, instead of saying:

“Here are our monthly conversion figures.”

say:

“Conversion was stable until March, then fell sharply after the pricing change. The important point is that traffic remained constant, so the decline appears to be occurring later in the funnel.”

Now the chart has a job.

The same principle should govern slide titles. A title such as “Quarterly Results” identifies the topic. A title such as “Revenue Grew 18%, but Margin Fell” tells the audience what the slide means.

The second type guides attention much more effectively.

Rehearsal is where the presentation becomes real

A presentation that appears to fit into 20 minutes while silently clicking through slides can take 30 minutes when spoken aloud.

This is why rehearsal must use the actual delivery conditions.

Speak aloud.

Use the real deck.

Use the remote if you will use one.

Stand if you will stand.

Time the complete presentation.

Practise the transitions.

Leave space for questions.

If the presentation repeatedly exceeds the allotted time, remove material.

Do not solve the problem by speaking faster.

A rushed presentation makes every other communication problem worse. The audience has less time to interpret charts, transitions disappear, questions are cut short and the ending often collapses into:

“I know we're out of time, so I'll skip the last few slides.”

That is almost always worse than designing the presentation to fit from the beginning.

Rehearsal also reveals where the logic feels unnatural.

A slide may look fine but create an awkward verbal transition.

A chart may require three minutes of explanation when the presentation can afford thirty seconds.

A definition that seemed obvious during drafting may repeatedly cause you to stop and explain background.

These are structural problems, not performance problems.

Fix the deck.

A useful test is to rehearse with someone who does not know the project well.

Ask them afterward:

What was the main message?

Which slide was hardest to understand?

Where did you lose the thread?

Which term needed explanation?

What decision did you think I was asking for?

Their answers reveal hidden assumptions.

Presenters are often poor judges of what counts as obvious because they have spent weeks or months living inside the subject.

The audience has not.

This outside test is especially useful for charts, acronyms and internal terminology.

Another important separation is between presenter notes and audience material.

The audience does not need to see every caveat, transition sentence, reminder or supporting detail that helps you deliver the talk.

Speaker notes can contain:

the next transition;

a statistic you must remember;

the precise wording of a caveat;

an example;

a reminder to pause;

the answer to a likely question.

That material can help the presenter without forcing the audience to process it visually.

This is why slides should not function as a teleprompter.

The audience-facing layer should contain what helps the audience understand.

The speaker-facing layer should contain what helps the speaker deliver.

Q&A, accessibility and the ending are part of the presentation—not extras

Many presenters treat questions as something that happens after the presentation.

In practice, Q&A should influence the design from the beginning.

Before the presentation, identify:

the strongest objection;

the number people are most likely to challenge;

the biggest limitation in the evidence;

the implementation question;

the uncomfortable question you hope nobody asks.

Prepare concise answers.

If detailed material is needed, put it in backup slides.

The appendix is particularly useful here, but it should not become a dumping ground for material that did not fit elsewhere.

Organise it around likely audience questions.

For example:

full methodology;

detailed budget;

sensitivity analysis;

alternative scenarios;

technical assumptions;

source details;

risk matrix.

If a senior executive asks about downside exposure, you should be able to reach the relevant slide quickly rather than scrolling through forty pages of miscellaneous tables.

Q&A also requires intellectual discipline.

If you do not know an answer, say so.

A strong response is:

“I don't have that number with me. What I can confirm is X, and I'll verify Y afterward.”

That is usually more credible than improvising false certainty.

Accessibility belongs to presentation quality for the same reason.

A presentation succeeds only if the intended audience can actually receive the information.

That means using readable type sizes, adequate contrast and clear visual hierarchy. Do not communicate an important distinction by colour alone. Describe charts verbally rather than assuming everyone can interpret them visually. Use captions or transcripts when appropriate. Avoid unnecessary rapid animation.

Accessibility is not an aesthetic add-on.

It is a test of whether the communication system works for the actual audience.

The ending deserves equal attention because it determines what the audience leaves with.

Do not end with:

“That's all.”

Return to the purpose defined at the beginning.

If the presentation was informational, state the central takeaway.

If it was a decision presentation, state the decision required.

If it was a project update, state the next action, owner and timing.

For example:

“The project can still launch this quarter, but only if we approve the revised testing schedule today.”

or:

“The central finding is that customer acquisition is not the problem; conversion after trial is.”

or:

“The next step is for operations to validate the new process by Friday, after which we can begin rollout.”

A good ending compresses the argument.

It tells the audience why the previous fifteen or thirty minutes mattered.

The audience should never have to reconstruct the presentation for you

The most useful way to judge a presentation is from the audience's side.

During the talk, how often do they have to ask themselves:

Why are we seeing this?

Which number matters?

What is the point of this chart?

How does this connect with the previous slide?

Why is the presenter reading the screen?

What decision are we being asked to make?

What happens next?

Every unnecessary question consumes attention that could have been spent understanding the subject.

That is why the best presentation design is less about decoration and more about attention management.

The speaker decides what matters.

The structure decides when it appears.

The visuals make important relationships easier to see.

Transitions help the audience follow the reasoning.

Rehearsal removes unnecessary material and exposes confusion.

Q&A preparation protects credibility.

Accessibility ensures the message can actually be received.

The ending converts explanation into memory or action.

None of this requires spectacular animation or hundreds of hours of visual design.

A plain presentation with excellent reasoning can outperform a beautiful deck with no clear argument.

Likewise, visual polish can be valuable when it supports hierarchy, readability and comprehension. The problem is not design.

The problem is design that competes with the message.

Research on multimedia learning repeatedly points toward the same general principle: remove nonessential information, integrate related information, signal what matters and use visuals where they genuinely support understanding.

That leads to a simple definition of a great presentation:

A specific audience can follow the reasoning, notice the right information and leave with the understanding, decision or next action the speaker intended.

The best slide deck does not make the speaker easier to ignore.

It makes the speaker easier to understand.
