How to Give a Great Presentation: Design the Message for the Audience, Not the Slides
A presentation is not a document with a person standing beside it
Many weak presentations begin as documents.
The presenter writes everything they know, divides it into slides, and then reads the slides aloud.
The audience is forced to choose between reading and listening.
A strong presentation begins differently.
It asks:
Who is the audience?
What do they need to understand?
What should they remember afterward?
Which information is better spoken, shown or left in supporting material?
George Mason University's Writing Center describes slides as aids that should enhance an oral presentation rather than become the presenter's speaking notes. That distinction is fundamental.
A presentation is a coordinated communication system: speaker + structure + visuals + audience interaction.
1. Define the decision or understanding you want
Before opening presentation software, write one sentence:
By the end of this presentation, the audience should understand, decide or be able to do...
Examples:
understand why the project is six weeks behind;
choose between two investment options;
remember the three findings from a research study;
know how to use a new safety process.
This sentence controls what belongs in the presentation.
Interesting information that does not help the audience reach that outcome belongs elsewhere.
2. Analyse the audience before choosing the level of detail
A presentation for specialists can use technical vocabulary and move quickly through foundational material.
The same presentation for executives, customers or students may require different context.
Ask:
What do they already know?
What do they care about?
What decision authority do they have?
What misconceptions are likely?
How much time do they have?
What objections or questions will be reasonable?
Conference-presentation guidance from George Mason University explicitly stresses tailoring research communication to the audience because listeners may not share the speaker's background knowledge.
3. Narrow the message
Presenters commonly overestimate how much an audience can retain from one live session.
Choose a small number of major ideas.
A useful presentation may contain extensive research behind it while showing only the findings necessary for the audience's task.
The supporting detail can live in:
an appendix;
a handout;
a report;
backup slides;
a follow-up document.
The presentation should carry the argument, not the archive.
4. Build the story before building the slides
Write the sequence as plain text first.
For example:
Problem.
Why it matters.
Evidence.
Options.
Recommendation.
Next step.
Or:
Question.
Method.
Key finding.
Interpretation.
Limitation.
Implication.
If the logic is weak without slides, graphics will not repair it.
The structure should determine the deck, not the template.
5. Give each slide one clear job
A slide may:
show a trend;
compare options;
display a process;
identify one number;
show a photograph;
state a transition;
summarise a decision.
When one slide attempts five jobs, attention fragments.
Ask:
What should the audience notice first?
If the answer is unclear, the slide probably needs redesign.
6. Use visuals when the visual relationship matters
A graph is useful when the audience needs to see a pattern.
A diagram is useful when the audience needs to understand a process.
A photograph is useful when appearance, scale or context matters.
A full paragraph is rarely a visual.
Research grounded in cognitive load and multimedia learning shows why this matters: working memory is limited, and instructional materials become less effective when unnecessary visual and verbal information compete for processing.
Visual support should reduce explanation cost, not create another task.
7. Do not make the audience read your speech
If a slide contains six full sentences and you say those six sentences aloud, the audience receives overlapping verbal streams.
They may read ahead, stop listening or split attention.
Use concise labels, short phrases, diagrams and data where appropriate.
If exact wording is essential — for example a legal clause or quotation — show only the relevant text and direct attention to the part being discussed.
8. Signal what matters
Visual cueing can guide attention.
Use:
a clear title that states the slide's point;
one highlighted data series;
a simple arrow;
progressive reveal when sequence matters;
verbal direction such as “look at the change after 2024.”
Research on signaling in multimedia learning supports the broader principle that cues can help learners identify relevant information, particularly when material is complex.
Do not highlight everything.
If everything is emphasised, nothing is.
9. Explain charts instead of displaying them
Never assume the audience reads a chart the way you do.
State:
what the axes represent;
what comparison matters;
what pattern to notice;
what conclusion is justified;
what the chart does not establish.
A data slide succeeds when the audience leaves with the interpretation, not merely with proof that the presenter owns data.
10. Rehearse the transitions
Presenters often practise individual slides but not the movement between them.
Transitions are where the logic becomes audible.
Practise sentences such as:
“That explains the scale of the problem. The next question is what is causing it.”
“We have compared cost. Now we need to compare implementation risk.”
These statements give listeners a map.
11. Rehearse with the actual deck and timer
A presentation that fits while silently clicking through slides can exceed the time limit when spoken.
Rehearse aloud.
Use the real slides.
Stand if you will stand.
Use the remote if you will use one.
Time the full delivery.
Leave space for questions.
If the presentation is consistently long, remove material rather than accelerating delivery.
12. Prepare for questions as part of the presentation
Q&A is not a separate event.
List:
the strongest objection;
the number people are likely to challenge;
the limitation of the evidence;
the practical implementation question;
the question you hope nobody asks.
Prepare concise answers and backup material.
If you do not know, say so and explain what you can establish.
14. Decide what belongs in the appendix
A presentation becomes crowded when every supporting fact is forced into the main sequence.
Move secondary material to backup slides:
detailed methodology;
full financial tables;
sensitivity analysis;
alternative scenarios;
technical definitions;
source lists.
This keeps the main path clear while preserving evidence for questions.
The appendix is not a dumping ground. Organise it around likely audience questions so material can be found quickly during Q&A.
15. Treat accessibility as part of presentation quality
A presentation can be visually attractive and still exclude part of the audience.
Use readable type sizes.
Maintain sufficient contrast.
Do not communicate important distinctions by colour alone.
Describe charts verbally.
Provide captions or transcripts when needed.
Avoid rapid animation that adds no meaning.
Accessibility is not separate from clarity. It asks whether the intended audience can actually receive the information through the available medium.
16. Test the deck with someone who does not know the project
Presenters are surrounded by their own context.
A colleague from outside the project can expose hidden assumptions.
Ask them:
What is the main message?
Which slide was hardest to understand?
Where did you lose the thread?
Which term needed explanation?
What decision did you think I was asking for?
If their answers differ sharply from your intention, revise before polishing.
17. Separate presenter notes from audience material
Presenter notes can contain reminders, caveats and transition wording that the audience does not need to read.
Keeping these layers separate prevents the slide from becoming a teleprompter.
The audience-facing material should show what helps comprehension. The speaker-facing material should support delivery.
18. Rehearse the audience's likely interpretation
After rehearsing, ask not only whether you said the planned words but what conclusion a reasonable listener would draw.
Could a chart imply more certainty than the evidence supports?
Could a recommendation sound final when approval is still pending?
Could one slide make a secondary issue look central?
Presentation quality includes controlling unintended interpretations, not just intended content.
13. Design the ending around the next mental or practical step
Do not end with “That's all.”
Return to the central message.
For an informational presentation, state the takeaway.
For a decision presentation, state the decision required.
For a project update, state the next action, owner and timing.
The ending should tell the audience why the previous minutes mattered.
What a great presentation feels like from the audience's side
The audience should rarely have to ask:
Why are we seeing this?
Which number matters?
How does this connect to the previous point?
Why is the speaker reading the screen?
What are we supposed to do after this?
That is the real quality test.
A great presentation is not measured by animation, slide count or visual polish alone.
It is measured by whether a specific audience can follow the reasoning, focus on the right information and leave with the intended understanding or decision. The best deck makes the speaker easier to understand, not easier to ignore. It keeps attention on the argument rather than the software. That distinction matters. For every audience.
